Transformation looks different depending on where a person stands. From the boardroom, an AI initiative may appear as productivity, scale, and return on investment. From the front line, the same initiative may mean a new workload, closer monitoring, less discretion, or a more difficult conversation with a customer.

Both perspectives are real. But only one usually enters the executive presentation.

I have learned that responsible leadership requires moving closer to the place where change is actually experienced. What additional work has the technology created? Which decision can an employee no longer correct? Where has efficiency improved for the organisation but made the customer's experience harder?

The purpose is not to prevent difficult change. It is to understand its full human cost before declaring success.

Technology-mediated environments influence how people participate and behave. Leaders therefore shape more than systems when they design transformation — they shape the daily conditions in which other people must work.

A transformation should not be judged only from the level where its benefits are measured, but also from the level where its consequences are lived.
